What a good year with AI looks like

Ask how the AI year went and you get a list of pilots. Ask how many hours it saved and the room goes quiet.

Ask a company how its AI year went and you will often get a list. A pilot with a chatbot. A proof of concept for document reading. A workshop. A strategy paper.

Then ask how many hours it saved, and the room goes quiet.

That is not a failure of AI. It is a failure of measuring. A good year with AI sounds different, and it is surprisingly easy to recognise.

The signs of a good year

  • Hours saved, measured. Not estimated, not projected. Counted, step by step, before and after. On our own desk, it is 312 hours a month.
  • Money in sooner. Invoices that go out the day the CMR is signed. Reminders that go out on the due date, in the buyer’s language. One trading house went from 60 days to 30 to get paid.
  • Fewer mistakes. Wrong specs caught before the truck is loaded, not after it arrives in Italy. Documents that match the order the first time.
  • The same team, doing better work. Nobody lost their job. The people who typed orders now plan production and talk to buyers. More calls with customers, fewer evenings with spreadsheets.

What it took

None of this needed a breakthrough. No secret model, no moonshot. It needed three plain things:

  1. A clear list. Every change written down, ranked by the hours it would save.
  2. A scope, a date and a number. For each change: what it does, when it goes live, and what it should save. When it hits the number, the job is done.
  3. The discipline to measure. Every change checked against the map afterwards. If it didn’t save what we promised, we say so and fix it.

The part nobody puts on stage

That is the part of AI nobody talks about at conferences. It isn’t clever. It doesn’t make a good headline. It is a list, a calendar and a stopwatch.

It is also the part that pays. If your next AI year looks like that, it will be a good one. Read the stories.
